ENGINEERING VENDOR TRANSITION SUPPORT
CLIENT
Leading Australian Industrial Producer
OBJECTIVE
Xenco led a structured transition program to manage the withdrawal of a long-standing engineering service provider from a large Queensland Coal port. Our role was to mitigate operational risk, safeguard institutional knowledge, and support a smooth shift to a more resilient and cost-effective service model.
THE CHALLENGES
The key challenges included:
- Protecting 35+ years of engineering IP and project data to prevent rework or compliance issues.
- Limited vendor network created risk of delays in maintenance and projects.
- Tight transition timeline to avoid operational interruptions.
- Ensuring accurate transfer of a large, complex dataset.
- Rapidly identifying and securing reliable, cost-effective engineering vendors.
APPROACH
Xenco led a structured, phased transition program designed to mitigate risk, secure critical knowledge, and ensure operational continuity. The approach was governed through four key stages:

OUR RESULT
Xenco delivered a successful transition with significant, measurable outcomes:
- Secured vendors, achieving 15–22% cost savings and keeping project costs well under budget.
- Transferred and organised 157GB of critical data, preserving 35+ years of engineering knowledge with clear documentation.
- Completed the transition on time with zero service interruptions while meeting all quality standards.
- Built a vetted vendor network, improving procurement agility for future projects.
- Delivered a full audit trail, demonstrating a structured approach to vendor transition and risk management.
